A defensible decision before substantial implementation commitments are made
The AI Investment, Architecture & Governance Diagnostic is a fixed-scope, fixed-fee assessment of one defined AI initiative. In ten business days, it gives leadership an evidence-based basis to authorize, redesign, defer, or decline the initiative.
The diagnostic does not assume that AI is the correct intervention. It compares the proposed initiative with the current operating baseline and credible alternatives, then identifies the value case, architecture, governance conditions, implementation dependencies, and evidence required for the next responsible decision.
WHO THIS IS FOR
The diagnostic is designed for mid-market and regulated organizations that have identified a consequential AI opportunity but have not yet made a defensible investment or implementation decision.
It is most useful when:
• a vendor demonstration or internal prototype appears promising;
• the business baseline or measurable outcome remains unclear;
• leaders disagree about whether AI is necessary;
• architecture, data, integration, governance, or regulatory dependencies remain unresolved;
• the organization needs explicit pilot success measures and stop/go criteria.
WHAT WE EVALUATE
Business purpose and baseline
We define the problem, current operating baseline, affected workflow, expected outcome, measurable assumptions, and credible non-AI alternatives.
Investment case
We examine costs, benefits, uncertainty, dependencies, reversibility, and the evidence needed to support the proposed value case. Unsupported assumptions remain visible rather than being converted into false precision.
Architecture and operating capability
We identify the data, systems, integrations, people, processes, controls, and operational changes required for the proposed capability to work reliably.
Authority and governance
We distinguish what the AI can do from what it should be authorized to do. The assessment identifies proposed action boundaries, human approval requirements, accountable decision-makers, monitoring, and conditions for restriction or withdrawal.
Regulatory context and evidence
Where qualified legal, compliance, risk, security, privacy, or other accountable authorities have determined applicable requirements, those determinations can be incorporated into the decision trace. The diagnostic does not replace those authorities.
WHAT LEADERSHIP RECEIVES
• Quantified baseline and ROI scenario model
• Architecture decision record with alternatives and trade-offs
• AI authority and governance assessment
• Relevant regulatory-context traceability
• Implementation dependencies and unresolved conditions
• Pilot charter with success measures and stop/go criteria
• Executive decision dossier and leadership readout
CLIENT INPUTS
The organization provides access to the initiative sponsor and appropriate business, architecture, technology, risk, governance, and operational stakeholders; available business-case and architecture material; known policies or constraints; and the evidence currently supporting the proposed initiative.
The ten-business-day period begins after the initiative is defined and the agreed inputs and stakeholder access are available.
POSSIBLE OUTCOMES
AUTHORIZE — Proceed under explicitly documented conditions.
REDESIGN — Change the use case, architecture, authority, controls, or implementation approach before proceeding.
DEFER — Wait until specified evidence, dependencies, or remediation are complete.
DECLINE — Do not proceed when the initiative lacks sufficient value, feasibility, evidence, or acceptable operating conditions.
WHAT THIS ENGAGEMENT IS NOT
This diagnostic is not legal advice, compliance certification, independent model validation, cybersecurity or privacy assurance, a guarantee of safety or effectiveness, or a substitute for accountable executive, business, risk, compliance, security, privacy, or other required approval.
It is structured decision support for accountable human decision-makers.
DISCUSS THE DIAGNOSTIC
A useful first conversation requires only a short description of the initiative, the decision leadership needs to make, and the principal unresolved concerns.
